**BACKGROUND. **Raisons de création du projet.- Manque d’étanchéité du bac de dégraissage en ligne au niveau des portes des brosses. - Ecoulements de produit à base de soude vers le niveau inférieur où le personnel peut se déplacer (= SAFETY) - Encrassements et dégradations des équipements électriques et mécaniques (= MAINTENANCE) - Les écoulements s’incrustent dans le béton du niveau inférieur qui s’effrite dans l’accumulateur d’entrée et peut engendrer la formation d’emboutis (= QUALITE) **STAKEHOLDERS. **Personnes participant et bénéficiant du projet- Promoteurs du projet **:M.BASIGA / C.ROBERT**: - Responsable mécanique de la zone **:C.SULIS**: - Responsable électrique de la zone **:F.PIAZZA**: - Responsable technique de la zone **:D.LAVALLEE**: - Responsable Fabrication **:C.DEBRA**: - Responsable sécurité **:J-C.GUEUQUET**: - Fournisseur des brosses**: HANNECARD, OSBORN **OBJECTIFS.** **S **pécifique **M **esurable **A **tteignable **R **elevant **T **emporellement - Améliorer l’étanchéité des portes des brosses de telle sorte que la soude soit contenue dans le dégraissage. - 1 intervention de nettoyage des portes des brosses /an (= MAINTENANCE) - 0 fuite (= MAINTENANCE) - 0 emboutis dans l’accumulateur d’entrée (= QUALITE) - 0 passage infirmerie du à une aspersion de soude (= SAFETY) Le projet doit être réalisé dans le timing défini dans l’entête**SCOPE.** Description en détail des objectifs du projet - **Dans le scope**: Améliorer l’étanchéité des portes côté moteur et opérateur des 4 brosses du dégraissage - Redesign des portes, redesign des flasques présentes sur brosses et contre-brosses, redesign du bac de récupération des portes, - **Hors scope (possibilité d’extension du stage)**: Toutes les portes essoreurs côté opérateur et moteur du pré et post-traitement (fumeroles et écoulements) **CONTRAINTES.** Techniques et logistiques - Encrassement de la zone - Encombrement de la zone - Disposition/accessibilité de la machine (uniquement lors des arrêts de maintenance) - Durée validation commande - Délai de livraison de matériel Manque de ressources (€, personnel) pour travailler sur le projet**RISQUES.** Enoncer les risques et ce que cela engendre. Solution pour éviter ces risques. - Solution moins optimale qu’actuellement -> dégradation des performances et éloignement des objectifs -> Suivi et validation des stakeholders - Projet pas terminé dans le délai imparti du fait de certaines contraintes énoncées ci-dessus (accessibilité machine, durée validation commande, délai livraison, manque de ressources) -> dégradation des performances et éloignement des objectifs -> Engagement management pour mise à disposition d’un budget (à définir) et du personnel
